Build vs Buy Software: Pros and Cons, Costs, and How to Decide (2026)

An updated framework for the build-vs-buy decision that accounts for modern SaaS pricing and AI-assisted development.

AI-assisted development has changed the economics of building software. What once took a team of five engineers six months can sometimes be delivered by two engineers in six weeks. This shifts the build-vs-buy equation for some categories of software — but not all.

What AI Changes

AI coding tools reduce the raw cost of building software. For well-scoped internal tools — a custom dashboard, an internal approval workflow, a data transformation script — the build option is now competitive with subscription alternatives in ways it wasn't three years ago.

What AI Doesn't Change

The fundamental reasons to buy still hold: time-to-value, vendor-managed maintenance, compliance certifications, and ecosystem integrations. A vendor's enterprise SaaS product comes with security reviews, penetration testing, compliance certifications, and an integration ecosystem that would take years to replicate internally. For core business applications — CRM, ERP, HRIS — buy remains the right answer for almost every organisation.

The New Hybrid

The most interesting category is the AI-accelerated middle ground: build a thin wrapper or integration layer on top of a purchased tool to get precisely the functionality you need, without building the underlying capability. This often delivers the best of both worlds.

Evaluating Internal Tools Already Built

As the SaaS market has matured, some internal tools built five or ten years ago now have commercial alternatives that are better maintained and cheaper to operate than the internal version. A periodic audit of internally built tools — reviewing maintenance cost, quality relative to current market alternatives, and strategic importance — often surfaces two or three candidates for replacement with commercial software. The migration may have a short-term cost but delivers long-term savings in maintenance burden and engineering capacity.

Quantify the fully-loaded maintenance cost of each significant internal tool: engineer time spent on bug fixes, infrastructure costs, the opportunity cost of engineering capacity not applied to product. Compare this against the annual subscription cost of the leading commercial alternative plus any integration or migration costs. For most non-core internal tools, the commercial alternative is cheaper within 18 months.

Vendor Stability as a Buy Factor

When evaluating commercial tools, vendor stability deserves more weight than it typically receives. A SaaS tool that is acquired, pivots, or shuts down can create significant operational disruption and unexpected migration costs. Assess vendor financial health before signing a multi-year commitment: check funding history and runway (for startups), revenue growth trajectory, customer base concentration, and market position. A well-capitalised, growing vendor with a broad customer base is lower risk than a venture-backed startup in a crowded market.

Include data portability requirements in contracts with newer or smaller vendors: the right to export your data in a portable format, the right to API access for an extended period after service termination, and notification requirements if the vendor faces a material change of control or financial difficulty. These terms are harder to negotiate but increasingly important as vendor risk becomes a more prominent consideration in procurement decisions.

The Role of Integrations in the Decision

A commercial tool's integration ecosystem is frequently more valuable than its standalone feature set. A project management tool that integrates natively with your CRM, your ticketing system, your document repository, and your communication platform delivers more value — and creates more switching cost — than an equivalent standalone tool. Evaluate integrations as a first-class procurement criterion, not an afterthought, and factor the cost of building custom integrations into your total cost analysis when the native integration coverage is insufficient.
